Services

SaaS onboarding, churn and upgrade services, at fixed prices

Every service fixes one place where revenue leaks between signup and renewal. Each has a fixed price, a fixed timeline and a test it has to pass in production. Most teams start with the diagnostic.

Find your biggest revenue leak in 48 hours

We read your product analytics and billing data, define what an activated account looks like for your product, and find the one leak that costs you most, in dollars. You get a 13-section report, the queries behind every number, a ready-to-build spec for the top fix, and a 30-minute readout with your team.

  • 13report sections
  • Everyquery behind the numbers
  • 1ready-to-build spec
  • 30 minreadout with your team

Done means: all 13 sections, the queries and the spec in your inbox within two business days of full access, followed by the readout.

Then we build the fix

Each sprint fixes one part of the leak, in 10 to 14 business days, built and tested in the tools you already use.

For founders, product and customer success

Onboarding Sprint: get more trials to paid

Most trials fail in the first days, before users reach the part worth paying for. In 14 business days we rebuild that stretch of onboarding in your product so new accounts reach value quickly and bring their team in.

The problem

Signups come in, but the person who signs up hits setup screens, an empty workspace or a tool they have to use alone. They leave before they see why it's worth paying for, and your acquisition spend leaves with them.

Example
You get
  • Two onboarding paths: a quick setup for the person who buys, and a guided first task for the people who use the product every day
  • Team invitations: sent automatically, by email and in the product, when an account is still one person after 48 hours
  • Starter templates and sample data: so no one lands on an empty screen
  • Three in-app guides: live in your product
  • Dashboard: how each week's signups move through onboarding

Target: a 15% or greater relative lift in trial-to-paid conversion within 60 days of launch, measured against your own baseline. A target, not a promise.

By the handover date we agree at the start (14 business days from access), everything in our scope is built, tested and handed over: guides, emails and tracking live in your tools, and the product changes (setup paths, templates, sample data) specced for your developers. Changes in your tools go live with us; product changes go live when your developers ship them from our spec.

Feature Gating Sprint: turn heavy free users into paying customers

Your most active free users are your best upgrade prospects, if the right feature asks them to pay. In 10 business days we find which features people will pay for, using your billing data, and put two upgrade prompts in front of them.

The problem

Power users log in every day, cost you support and server time, and pay nothing. Gating the wrong thing, like a CSV export, annoys them without producing upgrades. And because product data and billing sit in separate systems, no one can say which features actually lead to upgrades.

Example
You get
  • Usage matched to billing: in-app feature use matched to what each account pays
  • A gating map: the three features most linked to paid upgrades and lifetime value
  • Two upgrade prompts: in your product, shown when an account reaches a usage limit
  • Billing hooks: the paid plan unlocks as soon as someone pays
  • Dashboard: prompt views, upgrade rates and new monthly revenue
Price

Time

Target: 10% to 25% faster free-to-paid upgrades. A target, not a promise.

By the handover date we agree at the start (10 business days from access), feature usage is matched to your billing records, and both prompts and the billing hooks that unlock the paid plan are built, tested and handed over. Changes in your tools go live with us; product changes go live when your developers ship them from our spec.

Churn Win-Back Sprint: reduce churn before renewal

Customers rarely cancel out of nowhere. Their usage drops for weeks first. In 10 business days we set up a warning system that spots that drop and three automated email sequences that bring accounts back, without discounting.

The problem

Accounts go quiet, never open a ticket, and cancel at renewal. Exit surveys arrive too late, and “20% off if you stay” teaches customers to threaten to leave.

Example
You get
  • Usage score: every account sorted into active, cooling off, at risk or lapsed
  • Sequence 1: prompts to re-engage users whose usage halves over two weeks
  • Sequence 2: a note to the buyer when the main user stops logging in, offering to reassign the seat
  • Sequence 3: a three-part win-back series after cancellation, built on their data, recent updates and getting their workflow back
  • Dashboard: revenue at risk and revenue recovered

Built in:Customer.ioHubSpotPostHog

Price
$12,750

Target: recover 5% to 10% of at-risk and cancelled subscription revenue. A target, not a promise.

Growth Overhaul: raise net revenue retention in 60 days

When onboarding, upgrades and churn all leak at once, fixing one moves the problem to the next. The Overhaul runs all three sprints as one program over 60 days, on one shared tracking setup, so net revenue retention moves as a whole.

The problem: your engineers are fully booked on the core product, nobody owns growth work, and advice so far has come as slides your team was left to build.

  • Dashboards: activation, expansion and churn
  • Handover: documentation and a full handover, so your team owns it afterward

After the first fix

Keep improving, and keep it fixed

Leaks come back as your product and pricing change. Two monthly options, plus the tracking that makes every fix measurable.

Flow Lab: we build the next fix every month

Once the first fix is live, there is always a next one. In the Lab we design and build one area of your onboarding, upgrades or retention every month, with your team on a regular call and your engineers involved wherever the product itself changes.

You get every month
  • One area designed and built in your tools: in-app guides, emails or a flow
  • A planning call at the start of the month and a review at the end
  • Specs and support for your engineers wherever the product itself changes
  • A short note on what we built and what to measure next

Revenue Leak Patrol: find revenue leakage every month

Leaks come back as your product and pricing change. Every month we check your invoices against product usage and send you what we find: who should be paying more, who is about to leave, and what broke.

You get every month
  • An upgrade list: named accounts over their plan or seat limits
  • An at-risk list: accounts whose usage dropped by half or more in 30 days, with what to do about each
  • Billing and tracking check: so a release can't quietly break your billing webhooks or conversion events
  • Growth experiment: one small test to run that month

For teams without analytics they trust

Analytics Setup: product analytics you can trust

You can't fix onboarding or churn you can't see. We set up your product analytics so every signup, onboarding step, upgrade and cancellation is tracked, named consistently and tied to your billing.

The problem

There's no analytics, or there's a tool full of auto-captured clicks nobody trusts. Every question turns into a one-off query, and every meeting argues about whose number is right.

Example: events, each with a clear name and meaning
You get
  • The right tool for youWe compare options such as PostHog and Amplitude and recommend one
  • A full tracking planThe core events from signup to paid, each with a clear name and meaning
  • Setup and QATracking set up with your engineers and checked in production
  • Two dashboardsSignup to activation, and trial to paid
  • Activation analysisAbout six weeks after tracking goes live, which steps, in which order, lead to paying
When the work counts as finishedShowHide

By the handover date we agree at the start (usually 3 to 4 weeks from access), the tracking plan is handed over, both dashboards are live, and every event your developers have shipped is checked in your analytics tool. The activation analysis follows about six weeks after tracking goes live. Tracking in your tools goes live with us; events that need code in your product go live when your developers ship them from our spec.

Which service is right for me?

Start with the number that hurts most. If you're not sure, start with the diagnostic: it tells you which fix pays back first, and its credit comes off the sprint.

Questions

Do you build the fix, or just recommend it?

We build it. Each sprint ends with everything in our scope built, tested and handed over by the date we agree at the start. Changes in your tools (analytics, messaging, in-app guides) go live with us. Changes to the product itself go to your engineers as a scoped, tested spec, and go live when they ship it. We don't need access to your full codebase.

Do you guarantee results?

No. Revenue depends on your product and your market, and anyone promising a number is guessing. What we commit to is the work: an agreed scope, built, tested and handed over by an agreed date. Where we expect a lift, we show it as a target, measured against your own baseline.

Who is this for?

B2B SaaS companies from seed to Series B, roughly $1 million to $15 million in annual revenue. Self-serve, product-led, sales-led or a mix, as long as people sign up or trial the product before they pay.

How is Flow different from a CRO agency or an onboarding tool?

CRO agencies stop at the signup. Onboarding tools sell you software to set up yourself. Customer success consultants start after the sale. We fix the path from signup to paid and on to upgrade, and connect what people do in your product to what they pay.

What do you need from our team?

Read-only access to your analytics and billing within 48 hours of starting, one product or engineering contact to approve changes, and reviews of copy and flows within 2 business days. Most fixes also need some of your developers' time to ship changes in the product. The diagnostic estimates it up front, so you can see the fix is worth it before you commit.

Which tools do you work with?

The ones you already use. Most often: PostHog, Amplitude or Mixpanel for analytics, Stripe, Chargebee or Paddle for billing, and Customer.io, HubSpot, Chameleon or Appcues for email and in-app messages.

Can we book a sprint without the diagnostic?

Every sprint starts with the diagnostic, because it tells us exactly what to build. If you book a sprint straight away, the diagnostic is included in the sprint price.

How do we pay?

We send an invoice after the call. Pay by bank transfer or card, with no card fees added. Anything under $5,000 is paid in full up front. Sprints and Analytics Setup are paid 50% to start and 50% on the handover date we agree at the start. If we cause a delay, we'll tell you and move that date. If access, feedback or approvals on your side run late, the date stays the same. The Overhaul is paid in two milestones: the first to start, the second at the start of month two. The Flow Lab and Patrol are billed monthly in advance. Work starts once the first payment clears.
